Enhancing Security, Accessibility, and the Rider Experience

Challenge

The San Francisco Bay Area Rapid Transit District (BART) undertook a major modernization effort to replace more than 700 fare gates that had been in continuous service for nearly two decades.

Each new gate features a robust mechanical lock, redesigned door barriers, advanced sensors, and integrated technology for real-time monitoring, LED lighting, and swing-barrier access. Installation was performed in active BART stations, requiring careful coordination among multiple trades and stakeholders, heightened safety protocols, and precise scheduling to minimize disruption to train operations and the traveling public.

Solution

As project manager, TRC led implementation across all 50 BART stations, managing the full scope of work, optimizing schedules, and enforcing strict cost and quality controls. Operating in a dynamic, 24/7 environment, our team supplemented BART’s staff to direct daily field activities and coordinate multiple trades. Each station presented unique challenges related to communications infrastructure, site accessibility, and passenger circulation. TRC’s proactive management approach ensured that work advanced smoothly despite these complexities. We also oversaw the critical utility investigation and modification phase, an essential step to support the new fare gate infrastructure and ensure seamless system integration.

Results

All 50 stations were completed four months ahead of schedule in September 2025. The new fare gates deliver state-of-the-art technology that enhances safety and accessibility, reduces fare evasion, and improves reliability and maintainability. Riders now experience smoother, more secure station access, benefiting wheelchair users, cyclists, and travelers with luggage or strollers. Through disciplined project management and close coordination with BART, TRC helped deliver a next-generation fare collection system that strengthens security, improves rider experience, and supports long-term system sustainability.
